Leadership coaching — when the next altitude requires a different self

Most leadership challenges are not skill gaps. They are altitude shifts. The strategies that earned you the role rarely scale into it, and the qualities that need to develop next are usually the ones your résumé never had to mention — presence, candour, restraint, the capacity to hold ambiguity without flinching. Leadership coaching is the structured space in which those qualities are not theorised but practised.

The reframe: Fundamental Peace

From ICEF / FP20, mature leadership is the integration of all four components — Inner Wisdom (knowing what is true), Emotional Coherence (staying landed under pressure), Sense of Self (acting from values, not fear), and Outer Connection (the team trusts you because they sense the inside and the outside match). Drawing on John Knights' transpersonal leadership model and Luis's book, the work targets the inner architecture beneath your decisions, not just the decisions themselves.

Shadow

The competent executive privately wondering when they will be found out. The team who say the right things in the room and the true things in the corridor. The slow realisation that authority without inner authority does not hold.

Gift

Leadership pressure exposes exactly the parts of the self that most need development. The exposure is uncomfortable; it is also the curriculum.

Essence

A leader the team would still choose if the title were removed. Power held without distortion. Decisions made from values. Going home recognisable to the people who love you.

The practice

The Weekly Leadership Audit — 10 minutes each Friday

  1. Same time each Friday, before the day softens into the weekend. Pen, paper.

  2. Three questions, short answers. 'Which decision this week was made from my values?' 'Which was made from fear?' 'Which conversation did I avoid?'

  3. From the third answer, name the conversation you will initiate by Tuesday next week. Not a plan — a name and a date.

  4. Write one sentence on how you want your team to experience you next week. 'Slower in conflict.' 'Clearer on priorities.' 'More present in 1-to-1s.'

  5. Close the practice. The point is not perfection. It is one degree of correction, weekly, sustained for a year.

When to seek more support

Leadership coaching is not psychotherapy. If you are in burnout, severe anxiety, or addiction, please secure clinical care alongside or before coaching. A serious coach will insist on this.

How is this different from executive coaching?

How long is a typical engagement?

Most leadership coaching arcs are six to twelve months, with sessions every two to three weeks, plus shorter check-ins. Anything less rarely cements; anything much longer can blur into dependency.

How do I measure progress?

Two ways: subjective (you feel more landed, your sleep improves, your reactivity drops) and objective (360° feedback, team engagement scores, your own decision-quality over time).
